The Short Answer
You do not have to replace a video management system to get AI out of it. A modern analytics platform attaches as a parallel layer: it subscribes to the same ONVIF or RTSP streams the VMS already pulls, runs detection on the decoded video, and pushes alerts to the people who need them. The recorder keeps recording, the device licenses keep working, and the change is reversible by disconnecting a stream.
That matters because the two purchases are not the same purchase. A VMS is bought to store and retrieve video reliably. Analytics is bought to decide what deserves a human. Ripping out a recorder that does its job well in order to obtain the second thing is an expensive way to buy software you could have added for $75 per camera per month on the cameras that actually need it.
Three Ways An Analytics Layer Attaches To A System You Already Run
Integration sounds like a project. In practice it is one decision: where the second stream comes from. All three of these leave the recording path alone.
Straight from the camera
Almost every commercial IP camera publishes more than one stream. The VMS takes the high resolution one for recording, analytics takes the substream. The camera does the work it was already doing, and the VMS never sees a change.
RTSP restream from the recorder
Where cameras sit on an isolated VLAN that only the recorder can reach, most NVRs and VMS servers can republish a feed over RTSP. Analytics subscribes to the recorder instead of the camera, and the camera network stays closed.
Selected cameras only
You rarely need detection on every lens. Connect the perimeter, the docks, the yard and the back-of-house doors, leave the aisle cameras recording, and the analytics bill tracks the cameras that carry risk.

The question buyers actually ask is not whether an overlay works in theory, it is what happens to the specific platform they have already paid for. This is what changes, and what does not, on the systems we see most often.

The Mixed-Estate Problem An Overlay Quietly Solves
Most estates above a handful of buildings are not one system. They are an acquisition, a refit, and two installers, layered over fifteen years. One site runs Axis on XProtect, another inherited Hikvision on a standalone NVR, and the newest building came with whatever the general contractor specified.
Camera-native analytics cannot span that. The intelligence lives in each vendor's firmware, so the rules, the sensitivity and the alert formats differ by building, and nobody can answer a question across the whole estate without opening three consoles.
A software layer works on decoded video, which is the one thing every one of those cameras produces identically. One model, one rule set, one search box across all of it. That is usually the real reason a multi-site team goes looking for an overlay, and it is why the honest comparison is not against the VMS but against multi-site video management as a whole.
What The Layer Costs On Top Of What You Already Pay
Here is the part most vendors skip. Compared line for line against a VMS connection license, analytics looks expensive, and pretending otherwise would not survive your first procurement review.
Genetec publishes $149 per video connection per year on its Standard plan and $199 on Premium. Surveillant is $75 per camera per month, which is $900 a year. On a naive per-camera comparison we are roughly six times the price of a Genetec connection, and that is a real number you should hold us to.
The comparison is wrong, though, and it is worth being precise about why. A connection license buys the right to bring a camera into a system that stores and retrieves its video. It does not buy anything that watches. Continuous detection means decoding and analyzing every frame of every connected feed, all day, which is a compute cost that recording simply does not carry. The two line items are priced differently because they are doing different work.
The practical consequence is that you should never connect analytics to your whole estate. Cameras earn analytics the same way they earn retention: by covering something that can hurt you.

One licensing trap is worth naming because it changes the math for a whole estate rather than one camera. Genetec's plans cannot be mixed across a system, so a single requirement that only exists on the Premium tier, REST API access being the common one, lifts every connection to the Premium rate rather than the handful that needed it. On 200 cameras that difference is around $10,000 a year. An overlay is often bought precisely to avoid that kind of all-or-nothing upgrade.
When You Should Replace The VMS Instead Of Layering On It
An overlay is the right answer when recording works and intelligence is the gap. It is the wrong answer in these cases, and we would rather tell you now than during a pilot.
Replace when the recorder is the problem
Unsupported software versions, failing disks, servers due for refresh, or a lapsed maintenance agreement you would have to backpay to reinstate. Layering analytics on infrastructure that is about to be replaced anyway means paying for an integration twice.
Replace when the cameras cannot cooperate
Analog cameras behind an old encoder, units too old to publish a usable second stream, or a recorder with no RTSP output. If nothing can hand over a stream, there is nothing for a software layer to analyze.
Keep the VMS when it does its job
A stable XProtect or Security Center install with current licensing and a team that knows it is an asset, not a liability. Institutional familiarity with a recording platform has real value, and an overlay preserves it.
Keep the VMS when retention rules are strict
If evidence handling, chain of custody or a regulator's retention schedule is already satisfied by the current system, moving recording is risk you are not being paid to take. Analytics does not need to own retention to be useful.

Any platform that ingests ONVIF or RTSP can integrate with an existing camera system, because those two standards are what commercial IP cameras have spoken for the last decade. How do you add real-time AI analytics to existing VMS or NVR systems without forklift upgrades?
You add a parallel analytics layer rather than replacing the recorder. Can AI video analytics process feeds from different camera brands?

Connecting a single camera is a stream URL and credentials, so the first detection usually runs the same day. The slow part of these projects is almost never the software. It is getting network access agreed between the security team and IT, which is worth starting before the trial rather than during it.
